What changes in the leadership team when a company grows from four to eighteen million?

When a company grows, the leadership team has to change before the numbers do. I previously helped a company through growth from four to eighteen million, and the biggest lessons were about leaders, roles, and how decisions get made.
I will keep this to the leadership lessons. Those are the parts that carry to any business, in any industry.
The owner's job changes first
At a smaller size, the owner does a little of everything. That works for a while. As the company grows, the owner has to step back from daily work and lead the leaders. That shift is hard, and it has to happen on purpose.
Roles have to get clear
In a small company, people wear many hats. That flexibility is a strength early on. Growth turns it into confusion. Who owns the customer? Who owns the schedule? Who owns hiring? Each answer needs one name.
The team needs leaders, not just doers
Your best performer is not always your best leader. Growth demands people who can build and run a team. Sometimes that means developing someone from inside. Sometimes it means bringing in a proven leader through retained search. Both are fine. Waiting too long is not.
Decisions need a rhythm
As the leadership team grows, decisions cannot happen in hallway conversations anymore. The team needs a regular rhythm. A short weekly meeting with clear owners and clear next steps does more than most owners expect.
Trust has to be earned and given
Leaders need room to lead. The owner has to let go of some control, and the leaders have to prove they can carry it. That trust gets built in small steps, one handed-off decision at a time.
Systems have to keep up
People cannot outwork a broken system for long. Finance, HR, IT, and marketing have to grow with the business. If the back office stays small while the front office grows, the leadership team spends its time on workarounds instead of growth.
What I took from it
Growth is a leadership problem before it is a sales problem. The company that grows well builds its leadership team ahead of the revenue, not after it.
That is how we work at VXL. We find the leaders through retained leadership search, help the owner build structure through growth consulting, and support the back office through shared services.
VXL finds the leaders and builds the systems that help business owners grow.
FAQ
- What was the most important change?
- The owner moving from doing the work to leading the leaders. Everything else followed from that.
- Should I promote from within or hire from outside?
- Both can work. Promote when someone has shown they can lead people. Hire through retained search when the seat needs experience your team does not have yet.
- When should I start building the leadership team?
- Before you need it. If you wait until the strain shows, you are already behind.
